Problem
A manufacturing facility was experiencing a financial dilemma – affecting productivity and hurting profitability. Every year, customers were demanding cost reductions, while staff expected raises and the cost of materials increased. In order to survive and stay competitive the company needed to make productivity improvements.
Solution
To solve this financial issue, we needed to determine how we could cut production costs and improve overall productivity. A diagnostic review of the company’s operations and current equipment was undertaken to determine what they needed to do to stay competitive. We took the time to understand the business and its objectives to establish priorities. An analysis of the equipment was conducted to see if it was working to its true potential. We involved staff in brainstorming sessions, and focused the team, listening to their ideas for improvement. Once we had all the relevant data, we developed and implemented an improvement plan, and supported the company and staff while the changes were being made.
Result
By solving the equipment issues, we made the company more cost competitive, ensuring their long-term competiveness. We created an improvement mindset among employees, making them feel that they were a part of the company’s ultimate success, and set up a dynamic that supported change and encouraged creative solutions.
A customized HR plan that works for everyone
Problem – Employee Relations
A retail distributor was suffering from a lack of communication between its owners and managers, as well as among managers, and between the managers and employees. There was no clear understanding of objectives, and no recognition of failure or success in meeting the company’s objectives. The managers who were in place were not operating effectively and their work style never improved because the owners were concerned they would discourage or disengage employees if they told them they weren’t doing a good enough job.
Solution
The organization, while profitable, was in no way achieving its true financial potential. After facilitating sessions with owners and individual managers and analyzing data gathered, we presented a report that outlined the factors impeding progress of the organization. From there, we developed a plan to build the cornerstones of the HR function within the organization and customized each program to meet the specific needs of the organization. The management team was then trained on using the program.
Result
Because we were able to quickly grasp the group dynamics and present the client with an entire HR program totally customized to their needs, there was a dramatic increase in the level of trust between the owners and managers, and a renewed confidence in their ability to handle difficult situations. The owners felt increasingly comfortable leaving the business in the hands of the managers and were able to take a step back from the day-to-day operations – allowing the managers to take charge and lead the team – and the owners to refocus on the long-term business strategy.
Problem
Our client came to us because their management team was disconnected with the business and where it needed to go in the future. There was no long-term strategy or succession plan in place causing stagnant profits and productivity issues.
Solution
We met with the CEO for a strategy session and included the management team.
Together, we created a plan that would take the business in a new direction. Once the strategy for going forward was developed, PACE continued to support the client and their executive team with ongoing interactive meetings to resolve issues as they arose in relation to the plan and overall business management.
Results
The client’s revenue increased 30% in the following year, and their net profitability rose by 500%. By making the management team part of the planning and implementation of change, the entire organization was elevated. We created accountability and feedback mechanisms to put a positive spin on change management and gave the client a roadmap to manoeuver around group resistance as the business moved in a new direction.
